The ESU cost curve is the part businesses underestimate. Commercial Extended Security Updates began at roughly US$61 per device for year one and approximately double each year after, for a maximum of three years. Because the program is cumulative, joining in year two means paying for year one as well. Paying an escalating annual fee to keep aging hardware patched is a plan that gets worse every twelve months.

Check eligibility before you budget. The split between machines that can take Windows 11 and machines that can't is usually the single biggest variable in what a refresh costs — and it rarely matches how old the machines feel.

When to extend, and when to replace

There's no single right answer for a whole fleet — most teams end up doing two of these at once.
